A Practical Methodology for Understanding the Economics of Food Manufacturing

Introduction

Over the last four decades, I have had the opportunity to work with hundreds of food processing businesses ranging from village-level enterprises and Farmer Producer Organizations (FPOs) to large food manufacturing companies. 

During this journey, I have prepared and reviewed cost estimates for hundreds of food products covering cereals, pulses, spices, edible oils, bakery products, processed foods, beverages, traditional foods and many other product categories.

One question has remained remarkably consistent.

"What does it actually cost to make this product?"

At first glance, the answer appears simple. Add the cost of raw materials, packaging, labor and overheads, and the cost is ready.

In practice, however, food product costing is rarely so straightforward.

The quality of raw materials varies. 

Processing technologies differ. 

Production efficiencies change with scale. 

Packaging options influence both cost and market positioning. 

Selling prices are determined not only by manufacturing costs but also by competition, distribution channels and consumer expectations. 

Finally, the entrepreneur must still recover financing costs and earn a reasonable return on investment.

Traditional costing systems often focus on accounting records after the business has already begun. 

This methodology has been developed with a different objective.

It is designed to help entrepreneurs understand costs before making business decisions.

Rather than functioning as an accounting exercise, it serves as a practical decision-support framework that guides entrepreneurs through the complete journey of converting raw materials into commercially successful food products.

The methodology has therefore been organised into five logical and interconnected assessment modules.

Table 1.1 – Raw Material Assessment helps identify, quantify and evaluate every ingredient entering the manufacturing process.

Table 1.2 – Packaging Material Assessment captures the complete packaging ecosystem, including primary, secondary and tertiary packaging, ensuring that packaging costs are assessed with the same discipline as product ingredients.

Table 2.1 – Direct Material Conversion Operations analyses every manufacturing operation separately by estimating machine utilisation, labor deployment, electricity consumption, maintenance and other direct processing costs. This operation-based approach allows the same processing module to be used across hundreds of different food products.

Table 2.2 – Indirect Factory Operations / Support Costs recognises that professionally managed factories also incur costs that cannot be assigned to any one machine or process. Quality assurance, utilities, engineering support, hygiene, supervision and factory administration are assessed separately and allocated transparently across production.

Finally, Table 3.1 – Business Budget Assessment moves beyond manufacturing and examines the economics of running a sustainable food business. 

It recognises that every product has a limited commercial earning capacity, and that this capacity must be carefully allocated among enterprise management, sales and distribution, brand development, compliance, finance and ultimately the entrepreneur's return on investment.

This methodology has intentionally been developed in a simple, modular format. 

Users are encouraged to download the assessment tables, customize them according to their own manufacturing conditions and recreate them in spreadsheet software such as Microsoft Excel or Google Sheets. T

he framework is intended to be practical rather than prescriptive. Every business differs in scale, technology, market positioning and operating environment. 

The assessment formats therefore provide a structured methodology while allowing users complete flexibility to modify assumptions according to their own circumstances.

The benchmark values and examples presented by Hello Kisan should be viewed as practical reference points based on professional experience. 

They are intended to stimulate better thinking, encourage financial discipline and improve commercial decision-making rather than establish fixed industry standards.

Above all, this methodology has been developed with one simple belief.

Successful food businesses are rarely built by chance. They are built through a clear understanding of costs, disciplined decision-making and continuous improvement.
