Introduction
Why I Created the Hello Kisan Cooked Food Cost Assessment Framework
For more than forty years, I have worked across the Food, Agriculture and Rural Development sectors.
During this journey, I have visited thousands of farms, food processing units, restaurants, kitchens, institutions and businesses.
I have interacted with farmers, entrepreneurs, chefs, consultants, students, trainers, investors and policy makers.
One common question kept appearing in different forms.
"What does it really cost?"
Surprisingly, I rarely found a satisfactory answer.
Some people looked only at the cost of raw materials.
Others added labor and fuel.
Many businesses simply copied market prices or followed competitors without ever understanding the actual cost of producing the food they were selling.
Consumers, on the other hand, often believed that food businesses were making huge profits without understanding the investments, risks and operating costs involved.
Both sides were working with incomplete information.
Over the years, I also realised another important fact.
Most food costing systems are designed for accountants.
They calculate numbers very well.
But they do very little to explain why those numbers exist.
As a result, people may know the final cost, but they rarely understand the journey through which that cost has been created.
That gap inspired me to develop the Hello Kisan Cooked Food Cost Assessment Framework.
My objective was never to build another costing sheet.
I wanted to build a learning framework.
A framework that not only calculates costs but also explains the logic behind every ingredient, every kitchen activity and every business decision.
I wanted someone opening this framework for the first time to understand not only how much something costs, but also why it costs that much.
While developing this framework, I consciously decided that every important activity should be visible.
Every ingredient should have a purpose.
Every cost should have a reason.
Every benchmark should have an explanation.
Every assumption should remain transparent.
If someone disagrees with my benchmark, they should be able to replace it with their own figures without disturbing the overall methodology.
That, to me, is real transparency.
The framework therefore goes far beyond recipes.
It teaches how ingredients are selected.
Why quality matters.
How yields change during preparation.
How labor productivity influences costs.
How equipment utilisation affects profitability.
How fuel, utilities, management, marketing and business overheads finally determine the selling price paid by the consumer.
In simple words, it explains the economics of cooked food.
Another principle guided me throughout this work.
Knowledge should not remain locked inside software.
Many costing systems work only within expensive ERP packages or specialised applications.
I wanted this framework to remain open, simple and accessible.
Anyone should be able to download it, understand it, modify it and build their own costing engine using nothing more than a simple spreadsheet.
Knowledge becomes powerful only when it can be understood, shared and improved by others.
This framework is therefore not intended only for restaurants.

Throughout my professional life, I have learnt that good decisions are rarely made because of more information.
Good decisions are made because of better understanding.
That philosophy has shaped every page of this framework.
Instead of writing only numbers, I have tried to explain the thinking behind those numbers.
Instead of giving only formulas, I have tried to explain the assumptions behind those formulas.
Instead of creating another accounting tool, I have tried to create a practical knowledge resource.
The three parts of this framework have therefore been designed as one continuous learning journey.
Part 1 explains the science and economics of ingredients.
Part 2 explains the operational reality of converting those ingredients into cooked food.
Part 3 explains the business costs required to run a sustainable food enterprise.
Only when all three are understood together can we truly understand the cost of cooked food.
Remember this is not a costing sheet. It has evolved into a knowledge architecture.
There are many recipe books. There are many restaurant costing sheets. There are many ERP software packages. But I have rarely seen something that simultaneously teaches all of the following by using a single recipe as the learning medium.

Finally, I do not consider this framework to be a finished product.
I consider it a living document.
Food products change.
Technology changes.
Consumer preferences change.
Business models change.
New ingredients appear.
New equipment arrives.
Therefore, I hope this framework will continue to evolve with contributions, practical experiences and improvements from thousands of users who will adapt it to their own circumstances.

If it helps a consumer appreciate what goes into producing good food...
or if it simply encourages more transparent conversations between buyers and sellers...
then I will consider this effort worthwhile.
That has always been the purpose.
Not merely to calculate the cost of food.
But to improve the quality of decisions surrounding food.
